Key Takeaways

Talent.com started in Montreal in 2011 under the name Neuvoo, built by three co-founders on a pay-per-click model that indexed other companies’ job listings rather than asking employers to post directly, a genuinely different business from a job board like LinkedIn or Indeed’s original model.

In 2019, after a $53 million investment from Quebec pension fund CDPQ, the company spent $1.3 million buying the exact-match domain Talent.com and rebranded entirely, on the specific, testable logic that “Neuvoo” was confusing English-speaking markets and quietly costing it sales.

By the time it needed to migrate its infrastructure in March 2020, Talent.com was processing roughly 2 million data requests a day, sending 1.41 billion emails and 7.2 million SMS messages a month, and running an Elasticsearch-powered search engine across what had grown into 200 individually managed servers with no firewall between them.

The company describes itself as the world’s third-largest job aggregator, a claim made alongside a 2020 trade-press description of it as a top-5 aggregator by traffic.

Talent.com has since raised a $120 million Series B, led by Inovia Capital alongside its original backer CDPQ, evidence that whatever its exact position in the market, the underlying business has kept attracting serious institutional capital.

There’s a particular kind of infrastructure story that only becomes interesting once you notice the business model underneath it, and Talent.com’s is a good example. On the surface, it’s a hosting migration: 200 servers, a search engine under strain, a switch to a new cloud provider. Underneath, it’s a company that built its entire existence on a bet that most job seekers, and most people writing about the job search industry, don’t fully understand: that you don’t need employers to post to your site at all, if you’re willing to build the infrastructure to go and index everyone else’s listings instead.

A pay-per-click bet on a market that usually charges by the post

Talent.com was founded in Montreal in January 2011, under the name Neuvoo, by three co-founders, on a model that was genuinely unusual in job search at the time. Most job boards then and now make their money charging employers to post a listing, a flat fee or subscription for the privilege of appearing in front of jobseekers. Neuvoo instead built a job aggregator, crawling and indexing listings from company career pages, applicant tracking systems and other job boards, and monetising through pay-per-click and pay-per-application arrangements, effectively running a real-time auction where job boards and employers bid for the traffic Neuvoo’s index could send them. It’s closer to how an ad exchange works than how a classifieds site works, and it meant the company’s growth was tied directly to how good its search and matching technology actually was, not to how many employers it could convince to open a wallet.

The rebrand: a $1.3 million bet on being understood

By 2019, that model had scaled the company enough to attract serious institutional money: a $53 million investment from Caisse de dépôt et placement du Québec, one of Canada’s largest pension fund managers. Roughly three months later, the company made a decision that says a lot about how seriously it took its own positioning problem: it spent $1.3 million to buy the exact-match domain Talent.com and rebranded entirely, retiring the Neuvoo name. Co-founder Maxime Droux later explained the logic plainly: “Neuvoo” was difficult for English-speaking markets, Canada, the US, the UK, to pronounce or spell, and it left people guessing what the company actually did. Talent.com solved both problems at once, and the company has said the switch measurably improved how sales calls closed, reportedly lifting close rates by around 20%. It’s a rare, genuinely quantified example of a rebrand paying for itself in a specific, trackable metric rather than the usual unfalsifiable claims about “brand equity.”

The infrastructure problem hiding behind the traffic numbers

By the time Talent.com needed to fix its infrastructure, the scale involved had become genuinely demanding. The company was processing roughly 2 million data requests a day, at a rate cited around 600 requests per second, running an Elasticsearch-powered search engine that let users filter listings by keyword, geography and contract type, a system that requires heavy, constant interaction between servers and software to work well. On top of the search layer sat an enormous notification operation: around 1.41 billion emails and more than 7.2 million SMS messages sent every month to users who’d created alert profiles, plus tax and salary calculators requiring continuously updated data, plus geolocation logic to serve the right content to users in the right country. All of that had grown up on infrastructure that started on basic Kimsufi hosting in 2011 and had been upgraded piecemeal over the following decade, to the point where, before the March 2020 migration, each of the company’s 200 servers was managed individually, with no firewall between them, a genuine security exposure for a company handling that volume of user data and communication.

Daniel Acevedo, Talent’s Director of Infrastructure, explained why the company settled on OVHcloud rather than a mainstream hyperscaler for the rebuild: “OVHcloud has a market of its own. While most hosting providers are all moving to cloud creation, OVHcloud continues to offer reliable, flexible and affordable dedicated server solutions. The freedom to choose, manage and develop our own infrastructure is vital to our company, and the ability to communicate with support at all levels is invaluable to us.” That’s a specific, technical preference worth taking at face value: OVHcloud, founded in Roubaix, France in 1999 by Octave Klaba, has built its business on manufacturing its own servers and offering dedicated, bare-metal hardware rather than the fully abstracted, managed elasticity that AWS, Azure and Google Cloud charge a premium for. For a company like Talent.com, whose workload is enormous but predictable in shape, constant search traffic, constant notification volume, rather than the wildly spiky demand a consumer app might see, that trade-off, more control and lower cost in exchange for managing more of the stack yourself, made sense. The migration moved all 200 servers onto a private, secure network, using a vRack over VLAN connections that let the team create image servers and templates and deploy new capacity through APIs, closing the original firewall gap in the process.

Where Talent.com says it sits in the market

Talent.com describes itself as the world’s third-largest job aggregator. A January 2020 piece in industry trade publication AIM Group, covering the company’s rebrand, described it in its headline as breaking into the world’s “Top-5” aggregators by traffic. Both descriptions point to the same broad picture: a company that scaled, in under a decade, from a Montreal startup into one of the handful of names that matter in global job aggregation, built entirely on the pay-per-click model it started with rather than a pivot to something else along the way.

2 Million Requests a Day: How a 3-Founder Startup Rebuilt Its Infrastructure to Scale a Job Aggregator Business

Key Takeaways

Eleven recent growth stories, spanning cloud infrastructure, insurance, SaaS content and startup marketing, each contain one specific, transferable idea rather than a general “grow faster” lesson.

None of the eleven ideas involve spending more. Every one of them involves finding an underused asset, a dormant dataset, idle infrastructure, an ignored keyword, an existing customer profile, and building a system to use it properly.

Several ideas cluster around the same insight approached from different angles: audit before you optimise, whether the thing being audited is a cloud bill, a content library or a customer database.

Every idea below is drawn from a specific, named company with a specific, verifiable result, not a general theory.

Most “growth ideas” articles are lists of tactics detached from any specific business, which is exactly why so few of them are actually usable. Pull the ideas out of eleven recent, real growth stories instead, each with a named company, a named partner, and a specific result attached, and a different kind of list emerges: concrete, transferable moves that a founder can actually evaluate against their own business, because each one comes with the evidence attached.

1. Teach your ad platform what a customer is actually worth

Cloudways, the managed cloud hosting platform DigitalOcean would go on to acquire for $350 million, stopped optimising paid search for raw conversion volume and instead fed more than ten LTV-weighted customer personas directly into Google and Microsoft Ads, with agency Bind Media building a custom conversion-data endpoint and bid adjustments set by country. Customer value rose 66% and conversions rose 78% at the same time, evidence that a bidding algorithm given richer data doesn’t have to trade quality for volume.

2. Triage content effort instead of hiring your way through a production target

Pipedrive, the sales CRM platform, needed to scale content and SEO output from around four articles a month to thirty. Rather than hiring proportionally more writers, agency Grizzle built an internal content credit system that allocated editorial effort by how much rework a piece actually needed, full rewrites for some, light edits for others, applied to both new articles and hundreds of existing pages. Global revenue grew 39% over eight months, organic traffic grew fourfold, and sign-ups grew 33%.

3. Target the searches people run right before they buy, not the ones with the biggest volume

AppSumo, the software deals marketplace, replaced an inconsistent, gut-feel content approach with a strategy built around purchase-intent keywords specifically, searches like “best graphic design software” or “canva alternatives” that signal someone close to a decision, rather than general topic searches that draw a crowd without drawing a customer. Organic blog traffic grew 843%, and revenue attributable to that traffic grew 340%.

4. Make every piece of content double as a product demo

Semrush scaled content output from four articles a month to more than 30 with agency Grizzle, but the growth in traffic came specifically from a product-led structure: articles built around a real problem a reader is trying to solve, paired with a walkthrough of the relevant Semrush feature, so each piece worked simultaneously as search-visibility content and as a natural entry point into the product. Non-branded organic search traffic grew 64%.

5. Audit existing content by commercial intent before writing anything new

360Learning had a blog with genuinely strong traffic that wasn’t converting into pipeline, a pattern the company and agency Omniscient Digital both called a “traffic trap.” Rather than producing more content on top of the problem, Omniscient audited every URL by commercial intent, low, moderate or high, then rebuilt the roadmap around the middle- and bottom-of-funnel gaps that audit surfaced. Blog-attributed sales pipeline doubled, sales-qualified leads from organic traffic grew 215%, and the blog’s conversion rate doubled.

6. Let a founder’s own voice carry technical credibility a generic campaign can’t

Cradle, the AI protein-design platform, needed to reach scientifically literate pharmaceutical buyers who would see through generic B2B messaging immediately, during a Series B expansion that tripled its sales team. Agency The Growth Syndicate built a structured thought-leadership framework and amplified the CEO’s own LinkedIn presence alongside paid campaigns targeting specific job titles at top pharmaceutical companies. The campaigns generated more than 3 million impressions, doubled thought-leadership followers, and produced more than 60 high-potential sales interactions a quarter.

7. Manufacture awareness before you can manufacture demand

Seraph Science, a C-suite marketing software company, faced the hardest version of a discovery problem: it was defining a product category that didn’t exist in buyers’ minds yet, meaning nobody was searching for a solution to a problem they didn’t know they had. Working with Grizzle on guest posts, bottom-of-funnel content and digital PR, the company tripled its sales-qualified leads and landed a six-figure deal directly from a single PR campaign.

8. Test a channel with freelancers before you hire a team to run it

Breezy, a startup working toward its Discovery Tool launch, built its early marketing not by hiring an in-house team but by working with Growth Division on a model that tested individual channels with specialist freelancers first. Founder Alex Phillips summed up the appeal: “If it doesn’t work, I can stop and test another channel.” The approach generated around 20 marketing qualified leads a month on average and helped Breezy hit its target of 100 beta users ahead of launch.

9. Look for the keyword gaps your billion-dollar competitors didn’t bother covering

Bipp.io, a business intelligence platform competing against billion-dollar rivals with no existing SEO strategy at all, worked with agency Prolinkage to deliberately target keyword opportunities larger competitors had overlooked, rather than trying to outspend them on the terms everyone was already fighting over. Organic traffic grew 18.86% to 11,200 monthly visits, with the platform going on to rank for 2,900 keywords.

10. Audit before you optimise, especially when the bill is the thing that’s actually broken

SkillGigs, a talent marketplace whose AWS bill had grown 400% while its user base only tripled, brought in Cloud Logically for a four-week audit before changing a single setting. The audit found resources sitting at 70 to 80% idle capacity and AI workloads running on the wrong instance type entirely. The fix that followed, right-sizing, Reserved Instances, tiered storage, serverless databases for non-production environments, cut monthly spend from $87,500 to $7,000, a 92% reduction, while uptime and latency both improved.

11. Turn the customer data a dependency already generated into the channel that ends it

1st Central, a UK car insurance provider, had grown dependent on price-comparison sites for new business, a channel that converts reliably but hands a chunk of every sale’s margin to the platform doing the comparing. Agency Found used 1st Central’s own first-party customer data and lookalike modelling on its highest-value customers to build a direct paid search and demand generation channel that didn’t rely on the aggregator at all. Direct sales rose 33% and direct quotes rose 50%.

The idea underneath all eleven ideas

Line these up and a structural similarity becomes hard to miss, even though the industries, budgets and company stages are wildly different. Cloudways and 1st Central both found value sitting inside data they already had and had never fully used. Pipedrive and 360Learning both found that the fix to a production or traffic problem was subtraction and prioritisation, not addition. Semrush and AppSumo both found that narrowing a content strategy to a specific kind of intent outperformed broadening it. SkillGigs and Bipp.io both found that a systematic audit of an existing asset, cloud infrastructure in one case, competitor blind spots in the other, beat simply spending more against the same problem. Cradle, Seraph Science and Breezy each found a way to buy certainty cheaply before committing fully, whether that certainty came from a founder’s own credibility, a category-defining PR campaign, or a freelancer testing one channel at a time. None of these eleven companies grew by doing more of what they were already doing. They grew by finding the specific thing they already had, unused, unmeasured or untapped, and building a system to put it to work.

11 Growth Ideas, 11 Named Companies, Zero New Spending: A Founder’s Playbook

Key Takeaways

Nine growth leaders, from a $1.5 billion CRM unicorn to a startup chasing its first 100 beta users, were asked, in effect, what actually worked. None of them credited a clever tactic, a viral moment, or a new channel.

The recurring words in their own descriptions of success are “ownership,” “agility,” “prioritize,” “defensible,” “seamless” and “ROI,” not “growth hack” or “10x.”

Several leaders, independently and in different industries, described the same underlying shift: from treating a marketing or growth partner as a vendor executing tasks to treating them as an extension of the internal team, accountable for outcomes rather than output.

Read together, these quotes describe growth as something closer to an engineering discipline than a campaign: prioritisation systems, precision for the right audience, and a willingness to test cheaply before committing, rather than committing first and hoping.

Case studies tend to get read for their numbers, the 843% traffic jump, the $1.5 billion valuation, the 66% lift in customer value, because numbers are what a headline can carry. But sitting underneath nearly every one of these growth stories is a quote from the person who actually lived through it, and those quotes, taken together, tell a more useful story than any single statistic does. Nine leaders across nine companies, describing in their own words what it actually took to grow, keep circling the same handful of ideas, almost none of which show up in a typical “growth hacks” listicle.

“A strong sense of ownership”: growth as accountability, not execution

Joakim Holmquist, Marketing Director at DigitalOcean, was describing Cloudways’ paid search overhaul, the campaign that fed LTV-weighted customer data directly into Google and Microsoft Ads and lifted customer value 66% and conversions 78% at once, when he said something that had less to do with the mechanics of bidding than with how the relationship itself was run: “Working with Bind Media has been a refreshing experience. They managed Cloudways’ paid media and broke my recurring experience about agencies lacking expertise and ownership. Bind Media’s in-depth knowledge of the paid media landscape to drive SaaS growth and strong sense of ownership helped us achieve record numbers.” The technical achievement, teaching an ad platform to distinguish a valuable customer from a merely cheap one, is genuinely sophisticated. What Holmquist chose to highlight first was ownership: the sense that someone was accountable for the actual outcome, not just for executing a media plan competently.

“Helps us prioritize”: growth as a triage problem

William Sigsworth, Head of Content at Pipedrive, was blunt about what actually made an eightfold increase in content output survivable: not more writers, but a better way to decide where writers’ time went. “As any SEO analyst or content creator knows, the playing field is constantly changing, so you need the agility to be able to adapt. Facing the thousands of tweaks and improvements our SEO tools recommend would be daunting if it weren’t for Grizzle’s credit system, which helps us prioritize our task list,” he said. The word doing the heaviest lifting there is “prioritize,” not “produce.” Sigsworth’s team didn’t out-write the problem. They built a system for deciding what deserved a full rewrite and what didn’t, and once that system was in place, he reported a very specific result: “With this system in place, we’ve been able to optimize hundreds of high-performing content pieces, achieving a 30% growth in tracked keywords ranked 1-3 in the last month alone.” Over the full eight-month engagement, Pipedrive’s global revenue grew 39%, organic traffic grew fourfold, and sign-ups grew 33%.

“Defensible and sustainable”: growth that survives the next algorithm update

Ilona Abramova, Head of Content at AppSumo, described the outcome of a product-led content overhaul, one that grew organic blog traffic 843% and the revenue attributable to it 340%, in terms that pointedly avoided the language of a one-off win: “With Omniscient, we 10x’d our blog traffic and established a content strategy we’re excited about that’s defensible and sustainable. I’m so grateful for their continued help and support throughout this process.” Two words there matter more than the 10x figure that precedes them. “Defensible” and “sustainable” are not words people reach for to describe a lucky spike. They’re words people use to describe a system they trust to keep working after the case study has already been written.

“Folding in seamlessly”: growth partners that stop looking like vendors

Kyle Byers, Director of Growth Marketing at Semrush, made a similar point from a different angle after scaling the company’s content output from four articles a month to more than 30, a programme that grew non-branded organic search traffic 64%. “Working with Grizzle has been a great experience. They’ve helped us scale up our content production, folding in seamlessly with our internal content operations, all while maintaining a high standard of content quality,” he said. “Seamlessly” is doing real work in that sentence. The implicit alternative, an external agency whose output has to be reviewed, reconciled and translated before it fits the internal team’s standards, is exactly the failure mode a scaling content operation usually runs into. Byers is describing its absence as the achievement.

“Increase the ROI”: growth measured by the same yardstick as everything else

Robin Nichols, Global Head of Content at 360Learning, was even more explicit about what actually mattered after fixing the company’s “traffic trap,” a blog with strong visits and weak pipeline that, once rebuilt around commercial intent, doubled its sales pipeline and grew sales-qualified leads from organic traffic 215%. “We wanted to get more direct pipeline from our SEO efforts and this is exactly what Omniscient helped us to deliver. I would recommend them to any team looking to increase the ROI of their SEO activities,” Nichols said. Notice what isn’t in that sentence: no mention of traffic, rankings, or content volume, all things 360Learning already had plenty of before the engagement started. The metric Nichols reaches for is ROI, a financial term, applied to a content programme, which is itself the whole lesson of the “traffic trap” story: the blog wasn’t underperforming on visits. It was underperforming on the only measure that was ever supposed to matter.

“If it doesn’t work, I can stop”: growth bought in small, reversible pieces

Alex Phillips, Founder of startup Breezy, offered the clearest articulation in this set of why optionality itself can be a growth strategy, describing the freelance-led channel-testing model that helped Breezy hit its target of 100 beta users ahead of launch. “They work with experts to validate a channel, rather than hiring a team. This means I can work with the best freelance talent on a flexible basis to test a channel. If it doesn’t work, I can stop and test another channel. I really like this approach,” Phillips said. For an early-stage founder without the balance sheet for a wrong hire or a failed six-month campaign, that reversibility isn’t a minor operational preference. It’s the entire risk model. Phillips wasn’t buying a marketing campaign. He was buying the ability to find out cheaply what was worth committing to.

“Precision and rigor”: growth built for an audience that can smell a generic pitch

Jelle Prins, Co-Founder of AI protein-design platform Cradle, described a version of the growth problem specific to companies selling something genuinely technical, during a Series B expansion that tripled the company’s sales team and produced more than 3 million marketing impressions. “The Growth Syndicate understood that we needed marketing systems that would speak to our scientific enterprise customers with the precision and rigor they expect. They built frameworks that were systematic, measurable, and scalable, exactly what we needed during our Series B expansion phase,” Prins said. “Their approach to thought leadership and community building has transformed how we engage with our target accounts, creating valuable touchpoints that support our sales efforts while maintaining our scientific credibility.” For Cradle, generic B2B marketing language wasn’t just ineffective, it was actively disqualifying with an audience trained to spot imprecision. Prins’ emphasis on “systematic, measurable, and scalable” reads less like marketing praise and more like the vocabulary of the scientists Cradle was actually trying to reach.

“An audience that wasn’t yet searching”: growth for a category that doesn’t exist yet

James Harris, CEO of Seraph Science, faced the hardest version of the growth problem in this set: building demand for a product category buyers didn’t yet know they needed, a challenge that ultimately tripled the company’s sales-qualified leads and produced a six-figure deal from a single digital PR campaign. “Grizzle’s end-to-end methodology got our message in front of a wider audience, increasing traffic and sales pipeline. We connected with several prominent influencers, and one digital PR campaign generated a six-figure deal,” Harris said. What’s notable is what growth meant in this context: not ranking higher for existing searches, since none of the searches Seraph Science needed existed yet, but manufacturing awareness of a problem before manufacturing a solution to it.

“No idea where to start”: growth against billion-dollar competitors with none of their budget

Vishal Joshi, Founder and CTO of business intelligence platform Bipp.io, described the position a lot of founders will recognise more directly than any of the others in this set: a genuinely good, genuinely complex product, and no clear path to visibility against competitors with orders of magnitude more resources. “We have a very complex technical product and we operate in a large space with billion dollar competitors, and we had no idea where to start on our SEO efforts. ProLinkage has the technical depth to understand the product and space,” Joshi said, describing the engagement that grew Bipp.io’s organic traffic 18.86% to 11,200 monthly visits and built rankings for 2,900 keywords, largely by targeting keyword opportunities the billion-dollar competitors had simply overlooked. Joshi’s admission, “we had no idea where to start,” is the most relatable sentence in this entire set of case studies, and the fix wasn’t a bigger budget. It was someone willing to look for the gaps a bigger, less attentive competitor hadn’t bothered to cover.

What these nine leaders are actually agreeing on

Read individually, these are nine unrelated endorsements for nine different agencies. Read together, they describe the same underlying model of growth, told from nine different vantage points. Ownership instead of execution. Prioritisation instead of production. Defensibility instead of a spike. Seamlessness instead of vendor friction. ROI instead of vanity metrics. Optionality instead of commitment. Precision instead of generic messaging. Manufactured awareness instead of keyword-chasing, when no keyword exists yet. And, from the founder with the least room for error, simply admitting he didn’t know where to start, and finding someone who did. None of these leaders used the phrase “growth hack.” All nine of them, in their own words, described something considerably less exciting and considerably more durable: a system, built deliberately, for telling good effort from bad, and the discipline to only fund the first kind.

What 9 Business Leaders Actually Say Drove Their Growth

Key Takeaways

Pipedrive started in a summer house in Tallinn, Estonia in 2010, under the working name Growty, built by five salespeople who were frustrated that no CRM on the market actually worked the way a salesperson thinks.

The tech company grew from 300 customers at the end of 2011 to nearly 7,000 by the end of 2013, on roughly 50 employees, before a string of funding rounds culminated in a 2020 majority investment from Vista Equity Partners that valued the company at about $1.5 billion, making it Estonia’s fifth unicorn.

By the time Pipedrive passed 100,000 customers, it had grown to more than 900 employees across five countries, serving businesses in over 170 countries, with more than 200 million deals logged on the platform.

The company’s most recent growth chapter has nothing to do with funding rounds. Working with agency Grizzle, Pipedrive rebuilt its content and SEO program around a credit system that allocated editorial effort by how much rework a piece actually needed, growing global revenue 39% over eight months.

The throughline across fifteen years, from a Tallinn summer house to a $1.5 billion valuation to a content engine producing thirty articles a month, is a company that kept treating growth as an engineering problem rather than a marketing slogan.

Most growth stories get told backwards. A company arrives already large, and the story works its way back to a tidy founding myth that makes the size feel inevitable. Pipedrive’s version resists that treatment better than most, mostly because so much of what actually happened is on the record in specific, checkable numbers: 300 customers by the end of one year, nearly 7,000 two years later, a $1.5 billion valuation a decade after that, and, in the most recent chapter, a 39 percent revenue lift traced directly back to how the company decided which blog posts were worth rewriting. Taken together, it’s a useful case study in what sustained growth at a tech company actually looks like once you strip out the mythology: less a single breakthrough, more a long series of decisions to treat growth as something you engineer, not something you hope for.

A summer house, five salespeople, and a CRM that didn’t exist yet

Pipedrive was founded in 2010 in Tallinn, Estonia, by five co-founders, Timo Rein, Urmas Purde, Ragnar Sass, Martin Henk and Martin Tajur, working under the early name Growty before settling on the one that stuck. The origin story is unusually literal: the first working build was put together in a summer house, with the founders and a small group of engineers spending late nights and weekends on it. What made the project worth those weekends was a specific, personal frustration. The founders were salespeople first, and the CRM software available to them at the time simply didn’t work the way a salesperson actually thinks about a pipeline, so they built the tool they wished existed rather than the one on the market.

The company got an early credibility boost from an unlikely source. In 2011, Pipedrive joined AngelPad, the San Francisco-based startup accelerator, as its only European company in that batch, and among its early investors was former NBA star Shaquille O’Neal, who backed the company alongside his business partner Vivek Ranadivé. It’s the kind of detail that reads like a footnote, but it says something real about how quickly a niche, founder-scratching-their-own-itch product had started to look like a genuine business: growing from around 300 customers at the end of 2011 to nearly 7,000 by the end of 2013, on a team of roughly 50 people, most of them still in Tallinn.

From Estonian startup to Estonia’s fifth unicorn

What followed was a fairly conventional, if well-executed, sequence of venture funding: $2.4 million in 2013, a $9 million Series A led by Bessemer Venture Partners in 2015, a $17 million Series B led by Atomico in 2017, and a $50 million Series C from Insight Partners and Bessemer in 2018. Each round funded the unglamorous scaling work that turns a product into a company: more engineers, more markets, more of the infrastructure that a 7,000-customer business needs and a 100-customer business doesn’t.

The moment that turned Pipedrive into a headline rather than a steady climb came in November 2020, when private equity firm Vista Equity Partners agreed to take a majority stake in the company, in a deal that valued Pipedrive at roughly $1.5 billion. That made Pipedrive the fifth Estonian company to reach unicorn status, following Skype, Playtech, TransferWise and Bolt, a genuinely notable cluster of outcomes for a country with a population smaller than several individual American cities. Bessemer, Insight Partners, Atomico and other early backers stayed on as minority investors rather than exiting entirely, a detail that suggests confidence the growth story wasn’t finished.

It wasn’t. By the time the company passed 100,000 customers, its own retrospective on the milestone put the scale in fairly staggering terms: more than 900 employees spread across offices in Tallinn, New York, London, Berlin and Lisbon, customers in more than 170 countries, over 200 million deals logged on the platform, more than 1 million custom sales pipelines created, and, in the company’s own words, a deal being won on the platform roughly every two seconds.

The growth lever nobody puts in the founding myth: knowing which blog post to rewrite

Here is where Pipedrive’s story stops looking like a typical venture-backed arc and starts looking like something more instructive for a founder without a Vista Equity check behind them. Somewhere well past the funding rounds and the unicorn headline, Pipedrive still had an ordinary, unglamorous growth problem: it needed to scale its content and SEO program from around four articles a month to thirty, a near-eightfold increase, without letting quality collapse under the volume or falling behind the constant stream of technical recommendations SEO tools generate. That is not a problem money alone solves. Throwing more writers at more topics just produces more mediocre content faster, and a company the size Pipedrive had already become couldn’t afford to publish thirty mediocre articles a month under its own name.

Working with agency Grizzle, Pipedrive took a more deliberate approach, and it’s worth breaking the approach into its actual moving parts rather than treating it as one abstract “content strategy,” because each piece is something a much smaller company could copy on its own. The first move was targeting: Grizzle targeted searchers further down the funnel using a jobs-to-be-done framework, meaning the team started from what a searcher was actually trying to accomplish rather than which keyword had the highest search volume, and used that to identify commercial intent before committing any production time. The second move was format discipline: for every topic, the team decided case by case whether it needed a brand-new article or a landing page, based on the real intent behind the search, rather than defaulting to “write a blog post” as the answer to every keyword opportunity. Treating a bottom-of-funnel, ready-to-buy search the same way as a top-of-funnel, just-researching search is a mistake most content teams make by default, simply because a blog post is the easiest thing to produce.

The third and most distinctive move was the credit system itself: Grizzle built an internal mechanism to allocate editorial effort by how much rework a given piece genuinely needed, rather than treating every article, new or existing, as requiring the same amount of attention. Some pieces got a full rewrite. Others got only a light copy edit or restructure. That same system was then turned on the company’s back catalogue, refreshing hundreds of existing pages in parallel with new production, which matters because most content teams treat old content as a sunk cost to be left alone rather than an asset that can be reactivated for a fraction of the effort a new article requires. The practical takeaway for a smaller team is straightforward even without Grizzle’s specific tooling: before adding headcount to hit a production target, audit what you already have, sort it by how close it already is to good, and spend your effort in that order, not in whatever order it happens to occur to you.

William Sigsworth, Head of Content at Pipedrive, described what that system actually bought the team, in a sentence that could double as a mission statement for growth at any maturing tech company: “As any SEO analyst or content creator knows, the playing field is constantly changing, so you need the agility to be able to adapt. Facing the thousands of tweaks and improvements our SEO tools recommend would be daunting if it weren’t for Grizzle’s credit system, which helps us prioritize our task list.” The word doing the most work in that quote is “prioritize.” Sigsworth isn’t describing a system that did more work than his team could have done manually. He’s describing a system that told them which work was worth doing first, which is a different and considerably more valuable thing.

The results were concrete rather than aspirational. Over eight months, Pipedrive’s global revenue grew 39 percent, organic traffic grew fourfold, and user sign-ups grew 33 percent, with tracked keywords ranked one to three growing 30 percent in a single month once the system was fully in place. “With this system in place, we’ve been able to optimize hundreds of high-performing content pieces, achieving a 30% growth in tracked keywords ranked 1-3 in the last month alone,” Sigsworth said. For a founder trying to extract a repeatable playbook out of this rather than just an impressive number, the sequence worth copying is: identify intent before producing anything, match the format to that intent instead of defaulting to a blog post, and build some explicit rule, even an informal one, for deciding how much effort a given piece of content deserves before you start writing it.

What fifteen years of Pipedrive actually teaches a founder

Line the whole arc up, the summer house, the AngelPad batch, the Shaquille O’Neal cheque, the sequence of funding rounds, the billion-dollar exit to Vista, and finally a content team quietly rebuilding its own workflow years after the unicorn headline had already run, and a specific kind of consistency emerges. Every stage of Pipedrive’s growth involved the same basic move: identify the actual bottleneck, which is rarely “not enough effort” and almost always “not enough discrimination about where effort goes,” and build a specific system to fix it. Five salespeople built the CRM they couldn’t buy. A content team facing an eightfold production increase built a credit system instead of just hiring eight times the writers. Neither decision is glamorous enough for a founding myth. Both of them are, on the evidence, why the company kept growing long after the easy, obvious version of growth had already been spent.

Pipedrive isn’t the only one: other tech companies that grew the same way

Pipedrive’s content credit system isn’t an isolated trick. It’s a specific instance of a pattern that shows up, in different disguises, across other tech companies that hit a similar wall and refused to solve it by simply throwing more resources at it.

Cloudways, the managed cloud hosting platform DigitalOcean would go on to acquire for $350 million, ran into the paid-search version of the same problem. Its paid search accounts were optimising for conversion volume in general, rather than for the long-term value of the customers those conversions actually brought in. Working with agency Bind Media, Cloudways fed more than ten LTV-weighted customer personas directly into Google and Microsoft Ads, with bid adjustments set by country, so the bidding algorithm itself could tell a good customer from a merely cheap one. Customer value rose 66 percent and conversions rose 78 percent at the same time, disproving the usual assumption that chasing better customers means accepting fewer of them.

AppSumo, the software deals marketplace, hit a related but distinct version of the problem: not how much content to produce, but which content deserved to be produced at all. Before working with agency Omniscient Digital, AppSumo’s blog was already publishing regularly, just without a cohesive strategy, some articles driven by SEO research, others by instinct or community feedback, facing a direct choice between chasing high-volume, low-converting keywords or smaller, more relevant ones. Omniscient Digital rebuilt the strategy around purchase-intent keywords specifically, searches like “best graphic design software” or “canva alternatives” that signal someone close to buying, rather than general topic searches that draw traffic without drawing customers. Organic traffic grew 843 percent and the revenue attributable to that traffic grew 340 percent, growth that came from being more selective about what got written, not from writing more.

None of these three companies solved their growth problem the same way mechanically. Cloudways changed what its ad platforms were allowed to see. Pipedrive changed how its editorial team allocated effort. AppSumo changed which keywords were even eligible for a blog post in the first place. But underneath the mechanics, all three made the identical strategic bet: that the fastest way to grow wasn’t to do more of what they were already doing, but to build a system capable of telling a good unit of effort from a bad one, and then only spending real effort on the good ones. For a founder looking at a stalled growth number and reaching instinctively for “let’s do more,” Pipedrive’s fifteen years, and Cloudways’ and AppSumo’s shorter ones, all point at a cheaper question to ask first: does anything in your current system actually know the difference between the version of this that’s worth doing and the version that isn’t?
